Where automation genuinely pays, and where it does not

Automation earns its keep on deterministic work: moving a form submission into a CRM, assigning an owner, sending an acknowledgement, escalating a ticket that has sat untouched, reconciling two lists, assembling a report from data that already exists. These are rules, and rules are what software is good at.

It performs badly wherever judgement, exception handling or tone is involved. An automated reply that misreads a frustrated customer costs more than the minute it saved.

The practical split is simple: give rules to software and judgement to trained people, and be honest about which is which before you build anything.

Start by mapping, not by buying

The usual failure is selecting a tool before describing the process. Map the work first – every step, every handoff, every place someone waits for someone else.

Two things fall out of that map immediately: steps that exist only because of an earlier workaround, and handoffs where the delay is measured in days rather than minutes. Remove the first, automate the second, and you will have captured most of the available benefit before evaluating a single vendor.

Where AI changes the calculation

Language models widen what counts as a rule. Drafting a first-pass reply, summarising a long thread, classifying incoming requests, extracting fields from a document – these were judgement tasks and are now often assistive ones.

The important word is assistive: a person still approves anything a customer will see or a decision that affects them.

That is not only good practice. Where a decision about a person is made solely by automated means and has legal or similarly significant effects, data protection law places specific restrictions on it – the ICO’s guidance on automated decision-making and profiling sets out what applies.

Keeping a human in the loop is both the safer product decision and the simpler compliance position.

In short: how should a business approach AI automation?

Map the process before choosing a tool, delete the steps that only exist out of habit, automate the deterministic handoffs, use AI to assist judgement rather than replace it, and keep a person accountable for anything a customer will read.

Measure the result in response time and error rate, not in tasks automated.
